The Challenge
A venture-backed HR SaaS platform was scaling from SMB into mid-market and enterprise. Demand was growing, but the path from signed contract to customer value was too slow, too inconsistent, and too dependent on individual heroics.
The company did not have a dedicated implementation function. Onboarding lived inside Customer Success, which meant the same team responsible for retention was also trying to push new customers live. Every customer got a slightly different experience. Sales context was lost during handoff. Product value was not consistently reinforced during implementation.
The result was predictable: customers reached go-live without reaching value.

I built the implementation function from the ground up and redesigned the onboarding motion around one operating principle: get customers to their first meaningful outcome faster.
- Segmenting implementation playbooks by customer profile, ARR, and complexity
- Mapping the full customer journey to identify where value stalled
- Standardizing the moments that created trust and redesigning the moments that slowed customers down
- Launching a self-service customer campus so repeatable guidance was available immediately
- Rebuilding the Sales-to-implementation handoff around the customer’s desired outcomes, not just the deal notes
- Strengthening product education inside onboarding so customers understood the capabilities most likely to drive adoption
The first improvements shipped within four months. The full cutover was completed over eight.

- Churn dropped 3 percentage points as more customers reached value before disengaging
- Post-onboarding CSAT held at 9 out of 10 as volume grew

- The improved onboarding motion helped generate a referral to a major entertainment and media company, which became one of the company’s largest customers to date
